AI-Native E2E Product Development Lifecycle

AI can accelerate delivery, but capturing that value requires rethinking team structure, governance, and quality and cost. Sia helps organizations redesign how product, engineering, QA, and operations teams work in an AI-Native environment, moving from ad hoc adoption to governed transformation.

From AI Experimentation to Operating Model Transformation

Most organizations have started experimenting with AI across their development workflows. The challenge is that experimentation alone does not change how teams are structured, how decisions are made, or how quality and cost are governed. Without a deliberate shift in operating model – access controls, usage budgets, and review gates built into how teams work – these gaps compound as adoption scales, turning early productivity into new risks around cost, compliance, and accountability.

What is needed are smaller, more flexible teams, operating under a governed model: role-based access to AI coding tools, usage budgets and cost attribution by team, and human review gates that replace rigid requirements with structured autonomy. Sia's AI-Native PDLC Implementation is an 18 to 28+ week transformation service that delivers exactly this.

A Phased Approach to AI-Embedded Product Development

Our engagement follows four phases, each designed to deliver standalone value while building toward a fully integrated AI operating model.

1. Discovery (4-6 weeks)

An executive diagnostic that evaluates your organization's AI maturity, adoption gaps, and readiness to scale. We assess workforce capability, tooling, delivery backlogs, and the systems landscape to create a practical roadmap for where to invest next.

Key outputs: Current-state workforce and skills assessment. Backlog analysis by complexity, AI suitability, and business value. Systems landscape inventory covering data platforms, APIs, and legacy constraints. Token and AI usage baseline report. Diagnostic readout for CIO and leadership. Prioritized transformation roadmap.

2. AI Center of Excellence (8 - 12 weeks)

To ensure that AI continues to multiply value as it becomes embedded across the product lifecycle, we help organizations establish a center of excellence to coordinate adoption, and building the technical and governing infrastructure needed to support AI usage at enterprise scale. The result is greater throughput without sacrificing cost control or performance.

Key outputs: Center of excellence charter and operating model. AI development playbook covering prompt engineering standards and output validation for consistent, repeatable results at volume. Token usage optimization framework with budgeting, forecasting, and cost attribution to support efficient scaling. Model registry and per-model documentation to enable reuse and faster deployment across teams. Role-based access to support broader adoption across the organization. Usage, cost, and performance dashboards to track scaling progress and ROI.

3. AI Workshops (2-4 weeks)

Hands-on enablement that trains product, engineering, QA, and architecture teams on how to use AI coding assistants and development tools safely and effectively. Topics range from prompting for code and testing, to reviewing AI-generated output, to secure and responsible use policies.

Key outputs: Role-based training curriculum and live workshops. AI-assisted development playbook. AI-generated code review checklist. Secure usage guidelines. 30-day adoption roadmap.

4. Pilot & Scale (4-6 weeks)

A structured pilot program that introduces AI-embedded tooling into real product development workflows for a defined set of teams or use cases. From day one, the pilot runs on the same scalable governance foundation that will accompany your organization throughout it’s AI journey: access controls, usage budgets, and logging, so evidence gathered now stays usable, and infrastructure built now stays reusable, at enterprise scale. The pilot applies a consistent measurement framework, tracking token cost, cycle time, quality, and business outcomes to generate evidence that is specific to your organization.

Key outputs: Use case selection rationale and scoping document. Pilot architecture and toolchain setup, including access controls, usage budgets, and activity logging built to extend into enterprise scale. Documentation of every model used in the pilot, seeding your future model registry. Weekly measurement reports on cost, cycle time, and quality. Pilot retrospective and lessons learned. Go/no-go recommendation with evidence pack. Enterprise scale-out roadmap sequencing rollout across teams and business units.

Proven Business Impact

When AI is implemented strategically, organizations see measurable results:

  • 90% of software developers in 2025 report using AI at work
  • 55% increase in developer velocity on repetitive tasks with AI coding tools
  • 75 % reduction in pull request cycle time with AI-assisted workflows
  • 26% faster task completion in software developers using AI

Case Studies

Premier Global Financial Services Firm. Sia redesigned and deployed an AI-native delivery cycle for a premier global financial services firm, automatically converting requirements into Gherkin specifications and shifting engineers from writing code to validating AI-generated specifications and test cases. The engagement cut delivery time by roughly 50% and established a repeatable model for AI-augmented program execution at scale, the same operating-model shift at the center of Sia's AI-Native PDLC offering.

Sia, Client Zero. Sia applied its own AI-Native PDLC approach internally in H2 2025, executing all four workstreams, Diagnostic, Governance, Pilot, and AI Workshops, and building AgentForge, the platform every business unit now uses to build agents for clients and internal use. The transformation gives Sia firsthand, verifiable experience with the exact model it delivers to clients.

American Multinational Investment Bank. Sia ran a pilot program evaluating competing AI coding tools, including GitHub Copilot, Claude Code, Codex, and Gemini, and used the results to build a network of AI Ambassadors who gained early access to tooling and training and led the rollout across their teams. The pilot group saw a 10% decrease in required headcount, with a projected additional 20% reduction supported by a 50% increase in individual engineer productivity, the kind of evidence-based result Sia's Pilot and AI Workshops phases are built to deliver.
